What was not working
Configured product quotes were built in a spreadsheet that only two people understood. Discounting was inconsistent, approvals happened over email, and a CPQ migration risked freezing selling for a quarter.
What we did
- Modelled the product catalogue and bundle rules from the last two years of real quotes.
- Replayed 200 historical quotes through the new price rules and diffed the output line by line.
- Ran both systems in parallel for one full quoting cycle.
- Cut the catalogue over one product family at a time, bundles last.
